How to size a defendable market

  1. 1Pick the industry preset that matches your business — populates baseline numbers from cited reports.
  2. 2Top-down: enter total population, the percentage that fits your ICP, and your ACV. Cite the data source.
  3. 3Bottom-up: count addressable annual units (named accounts × win rate × deal cycle) and price per unit.
  4. 4Value-theory: estimate the annual cost of the problem you solve and the percentage your customer would pay to remove it.
  5. 5Read the convergence verdict. If methods agree within 30% (CV under 0.4), TAM/SAM/SOM is defensible. If not, refine inputs until they converge.

TAM/SAM/SOM history — Drucker to Steve Blank

The TAM concept traces to Peter Drucker’s The Practice of Management (1954), which framed "the customer" as the foundation of corporate strategy. The modern TAM / SAM / SOM hierarchy was popularised by Steve Blank in The Four Steps to the Epiphany (2005) and codified for startup pitch decks shortly after. Blank’s contribution: insist on bottom-up validation, never top-down alone.

BCG’s "Where to Play" framework, McKinsey’s 2016-2023 market-sizing whitepapers, and Bain’s commercial-due-diligence playbook all converge on the same triangulation insight: when top-down, bottom-up and value-theory disagree by more than 30%, your methodology is fragile. If they converge, you have a number that survives. This calculator implements the BCG triangulation directly.
